How it works

One owner. Four phases. Nothing handed off into the void.

A senior Technical Lead directs AI agents against a written scope. Acceptance criteria are agreed before work starts, so done is a matter of record. Verification gates sit between every agent output and production: your CI, our regression suite, a human review.

Phase 01

Design

We turn the problem into a written scope that agents can execute and you can accept. Architecture decisions are recorded, acceptance criteria are agreed line by line, and the first backlog is sized before anyone opens an editor.

Core

  • Discovery sessions with the people who own the outcome
  • Architecture decision records for every material choice
  • Written acceptance criteria per backlog item
  • Sized backlog with a committed throughput
  • Data model, integration map and environment plan
  • Verification plan: CI, regression suite, review window

Add-ons

  • Technical due diligence on an existing system
  • Vendor and build-versus-buy evaluation
  • Security and compliance mapping
  • Prototype for one risky assumption

Outcome

A scope you can accept, a backlog agents can start on Monday, and a fixed quote.

Phase 02

Build

Agents produce the volume. The Technical Lead directs them, reviews every diff, and is the only person who merges. Nothing ships without passing your CI, our regression suite and the written criteria.

Core

  • Daily agent runs against the sized backlog
  • Line-by-line review of every diff by the lead
  • Your CI plus our regression suite on every change
  • Written status every Friday
  • Committed monthly throughput with a make-good
  • Documentation and runbooks written as we go

Add-ons

  • Evals for LLM features before they ship
  • Load and performance testing
  • Mobile clients alongside the web build
  • Design system and front-end polish

Outcome

Shipped, verified software against criteria you wrote, entering Run at Monitored minimum.

Phase 03

Run

Agents watch continuously and heal known failures before anyone files a ticket. A human owns every fix. Three tiers, Monitored, Managed and Owned, set how much of the pager is ours.

Core

  • Continuous detection across logs, metrics and traces
  • Auto-heal for known failure classes, with human verification
  • Root cause written up for every incident
  • Dependency and security patching on a cadence
  • Monthly fix budget for defects and small changes
  • Restore drills so backups are known to work

Add-ons

  • Security event monitoring
  • SLO definition and error budgets
  • Support ticket resolution agent
  • On-call specialist for a named stack

Outcome

Production that stays healthy, with the pager held by whoever the tier says holds it.

Phase 04

Improve

Once the system is stable we work the cost and quality curve. Cloud and LLM spend, latency, test coverage and refactoring are delivered against a committed budget, not an open-ended retainer.

Core

  • Cloud and LLM cost review with a cost-efficient target
  • Performance work against measured baselines
  • Refactor budget for the parts that slow every change
  • Test coverage raised where incidents came from
  • Observability tuned to the failures you actually have
  • Quarterly architecture review

Add-ons

  • Migration off a legacy platform
  • Data platform and analytics build-out
  • Compliance certification support
  • Dedicated engineer on allocation

Outcome

A system that gets cheaper to run and faster to change every quarter.

Rules

Three rules that make it real.

  1. Rule 1

    Anything we build enters Run.

At Monitored minimum. Shipping is the start of ownership, not the end of it.

  2. Rule 2

Systems we did not build enter Run after an Audit and Takeover.

We do not accept a pager for code we have not read.

  3. Rule 3

    Acceptance is written, not felt.

It passes your CI, meets the written criteria, and is approved within the review window agreed at scoping.

Cadence

What a week looks like.

Monday opens with a short planning note: what the agents will attempt this week and which criteria each item must meet. Agents run daily and the Technical Lead reviews every diff before anything merges. Friday closes with a written status: what shipped, what did not, and why. No status meetings unless you want one.

Next step

Bring the backlog, the system, or the question. We will tell you on the call whether it is a fit.
